"MedVet Trade" is an online store in the medical niche, importing and selling suture material, surgical instruments, consumables, and medical and veterinary equipment since 2017. Its main sales channel is a storefront on a large marketplace platform.

The situation

We had been running standard Shopping and feed-based Performance Max campaigns for the client with a stable average ROAS of 1,370% (peaking at 1,670%). Then, in March 2026, war-related events — a damaged warehouse and disrupted imports — forced the client to fully suspend the business. In April MedVet Trade restarted from zero: a brand-new Google Ads account with no history, selling off the surviving stock at a modest ROAS of 200–400% — just enough to keep the business afloat. The task: find a profitable growth point in crisis conditions.

What we did

Tested standard formats for a new product

In May the client secured imports of a promising new product. A standard Shopping campaign returned ROAS ≈ 399%; feed-based Performance Max managed only ≈ 179% — so we kept Shopping and went looking for something better.

Launched Performance Max without a product feed

For the seasonal sales peak the client wanted classic display banners. Instead, we proposed a PMax campaign with no feed — running on Gmail, YouTube, Display, Search and Discover with the client's creatives, optimized for conversions.

Proved the format in one test week

On roughly €600 of test spend the campaign hit ROAS 5,800% — before any real optimization or budget scaling. That confirmed the potential of the format.

Scaled through creatives, not just budget

Refreshed seasonal banners, tested benefit-focused headlines, tuned audience signals on real buyers, cut weak creatives and pointed the algorithm at revenue events. ROAS climbed to 6,100%, then 9,468%.

In parallel, the standard Shopping campaigns kept improving month over month — giving the business a diversified ad model instead of dependence on a single format. The project is ongoing, and the scaling potential is far from exhausted.

What this case proves

Performance Max is not only about product ads — a campaign without a product feed can deliver an exceptionally high ROAS through display, search and video creatives. The way an offer is presented in creatives directly drives demand and conversions. And even in crisis conditions, a systematic approach — conversion analysis, audience work, creative testing — turns advertising from a "stay afloat" tool into a stable source of profit.
